The Secret To The Global Success Of Israeli Startups - Part 2

Last week I mentioned a few of the secrets that make Israeli startups successful, based on a talk I gave at Born2Global. Here is the rest of the list.

#4 Customer is not king:
Korea has the wonderful concept of 손님. I love it. But what works well for restaurants and coffee shops (and companies like KT, Samsung and LG) is a horrible concept for startups.

In Israel, the customer is 'brother', or 'friend'. Even the waiter may call you 'brother' and of course, in Israel everyone (including someone providing service) will speak 반말 to you. This is something I generally hate when I'm in Israel (especially after being exposed to the wonderful service level in Korea). But for a startup, this "customer is my friend" concept is wonderful.

You are not the customer's slave. You are there to make the customer happy, but initially you may not know which customer will be happy from your product or service. Also, your resources are expensive: most likely it's the CEO giving customer service at an early stage. The CEO's time is expensive and important, and should not be wasted on unreasonable customer demands, no matter who the customer is.

Also, rather than adapt your product, it is much better to find the right customer! Israelis will do it naturally. They will say "the customer is stupid" and move on to the next market. Do it enough times and you will find where your product naturally fits. "Firing your customer" is a common action in Israel!

#5 Be Rude:
Everybody talks about "Chutzpah" but in reality Chutzpah means "Being rude". Being rude has its advantages: it means you feel rules don't apply to you. And that is useful for a startup who is going to disrupt the existing rules. It also means it's ok to make risky moves that will result in potential embarrassments. If your new product is a perfect match to Google glass, what would happen if you find where Sergei Brin likes to eat and wait for him there for a live demo? You will most likely be humiliated. But what if not? You may think it's rude to interrupt Google founder's lunch, but if you succeed, they will say you have "Chutzpah". Israelis do this all the time. Fortune favors the brave!

#6 Ask for Help:
This is a little bit an extension of "Chutzpah". Israelis ask for help, from anyone. And they are happy to accept it, whenever it arrives. I noticed Koreans are a bit ashamed to ask, and then they hesitate to receive it when it's offered to them.
Israelis are used to hearing "NO" a lot. We call NO "Next Opportunity". Just move on to the next.

#7 Stay Lean:
This might be the biggest visible difference between Israeli and Korean startups. Korean statups call a 10 person startup "lean". Sorry, here's a newsflash: That is not what that means.

A company of 2 or 3 people (usually all founders) is lean. You do not need a separate programmer for Android and one for Iphone/IOS. One person can do both, and typically they can also do marketing and a little sales. And make coffee. And send packages. And answer the phone. Yes, that's what "Lean" really means.

Waze had 80 employees when it was acquired by Google for one Billion dollars (one Trillion Korean Won). For an Israeli startup to reach 10 employees or more, they will expect to raise $10M in funding, or make a few Million dollars in annual revenue. Remember these figures before you hire your next employee.

Do Korean startups need to imitate the Israeli startups? Definitely not. Koreans have their own style and can use that for their success. But we can certainly learn some of the qualities that made Israeli startups successful and use them to learn on why Korean startups suffer from such a high failure rate. After all, the secrets I mentioned here are no longer secrets!

이스라엘 스타트업들이 글로벌하게 성공하는 비결 - Part 2

지난 주 칼럼에서는 제가 Born2Global 행사에서 했던 연설 내용을 바탕으로 이스라엘 스타트업들이 성공적일 수 있는 몇 가지 비결에 대해 이야기 했었습니다. 이번 호에서는 그 나머지 부분에 대해 이야기 해보겠습니다.

#4. 손님은 왕이 아니다
한국은 '손님'에 대한 아주 멋진 관념을 가지고 있지요. 저 또한 이러한 한국식 관념을 아주 좋아 하지만, 사실 레스토랑이나 커피숍, 그리고 KT, 삼성, LG 같은 기업에서 아주 잘 먹힐만한 이 관념이 스타트업에게는 매우 바람직하지 않습니다.

이스라엘에서는, 손님이란 '형제'나 '친구'와 같은 개념으로 해석됩니다. 레스토랑의 웨이터가 당신을 '형제(Brother)'라고 부른다거나 하는 식이죠. 이 외에도 이스라엘의 모든 서비스업 종사자들은 당신을 반말로 대할 것 입니다. 이 부분은 제가 이스라엘에 머무를 때 별로 좋아하지 않는 부분이기도 합니다. 특히 한국의 '원더풀'한 서비스 정신을 겪고 난 후라면 더욱이 말이죠. 그러나 스타트업에겐, '손님은 나의 친구다'라는 컨셉이 가지는 편이 더 좋을 것입니다.

당신은 손님의 노예가 아니기 때문이죠. 물론 당신의 회사가 손님을 행복하게 만들기 위해 존재 한다지만, 사실 사업 초반에 어떤 손님이 당신의 제품이나 서비스를 통해 행복을 느끼게 될 지 알 길은 없습니다. 또한 당신이 가지고 있는 자원은 매우 비쌉니다. 처음 시작하는 스타트업이라면, CEO가 직접 고객을 관리하게 되겠지요. 그러나 CEO의 시간은 비싸고 중요하기에, 손님이 그 누구일지라도 합리적이지 않은 수준의 요구를 할 때 그 것을 들어주는데 낭비되어서는 안될 것입니다.

또한 제품을 손님에게 맞추기보다는, 당신(의 제품)과 맞는 손님을 찾는 게 더 나을 겁니다! 이스라엘에서는 이런 일이 아주 자연스럽게 일어납니다. '손님은 어리석다'고 말하며 다음 시장으로 옮겨가겠지요. 이렇게 몇 번을 충분히 옮기다 보면 당신의 제품이 어디에 맞는 지를 알 수 있을 것입니다. 이렇듯, 이스라엘에서는 손님을 '잘라낸다'는 개념이 아주 흔하지요.

#5. 무례하게 굴어라
우리가 흔히 말하는 '패기있다'는 말은 '뻔뻔스럽다'는 의미를 가지고 있습니다. 뻔뻔하게 구는 것에는 장점이 몇 가지 있습니다. 어떤 규칙이 당신에게는 해당되지 않는다고 느끼게 되는 것이지요. 이미 존재하고 있는 세상의 규칙을 깨야 할 스타트업에겐 아주 유용한 개념입니다. 또한 이 말은 창피하게 끝날 가능성이 있는 어떤 결과를 유발할 위험성 있는 도전을 해도 괜찮다는 의미기도 합니다.

만약 당신이 개발한 제품이 구글 글래스와 완벽히 호환되는 형태라면, 구글의 CEO인 세르게이 브린이 좋아하는 식당에 찾아가서는 그를 기다리며 당신의 제품을 라이브 데모로 보여줄 기회를 노리는 것은 어떤가요? 물론 그 것이 굴욕적일 수도 있겠지마는, 만약 그렇지않다면요? 구글 창업자의 점심 식사를 방해하는게 무례하다 생각할 수도 있겠지마는, 만약 그 것이 성공한다면 사람들은 당신을 '패기가 있다'라 말할 것입니다. 이스라엘에서는 이런 일이 매번 일어나곤 하지요. 행운은 용감한 자에게 손을 들어준답니다!

#6. 도움을 청하라
이 부분이 아마 한국과 이스라엘 스타트업 사이에 가장 명백히 드러나는 차이점이 아닐까 싶습니다. 한국의 스타트업은 10명으로 구성되면 그 것을 '린(lean)'방식이라 부르지요. 그런데 미안하지만 린(lean)은 그럴 때 쓰는 용어가 아닙니다.

2~3명으로 이뤄진, 그리고 그 구성 인원이 모두 창업자인 곳을 바로 '린'방식의 기업이라 부릅니다. 안드로이드와 iOS 프로그래밍을 위해 두 명의 프로그래머가 필요하지는 않습니다. 한 사람이 두 가지 일을 동시에 할 수도 있고, 보통은 이 사람이 마케팅과 약간의 세일즈까지 겸하게 되지요. 커피도 타고, 물건도 배송하며, 물론 전화 응대까지 도맡지요. 네, 그렇습니다. 바로 이런 방식을 우리는 '린'이라 부릅니다.

Waze라는 회사가 미화 10억 달러라는 거금에 구글에 인수됐을 당시에, 그 곳의 직원 수는 80명이었습니다. 만약 이스라엘 스타트업이 10명 또는 그 이상의 직원을 가지려면, 펀딩 규모를 1천만 불 규모까지 올리길 예상한다거나 또는 이미 수백 만 달러 규모의 연간 수입을 올리고 있을 것입니다. 만약 당신이 다음 직원을 고용하기 전이라면 이러한 이스라엘 스타트업의 모양새를 상기해 보시길 바랍니다.

그런데 한국의 스타트업들이 이스라엘의 스타트업들을 따라해야 할 필요가 있을까요? 당연히 아닙니다. 한국은 한국만의 스타일이 있고, 그 것을 통해 성공할 수 있습니다. 그러나 이스라엘 스타트업들이 성공적일 수 있는 몇 가지 비결을 배우고 그 것을 통해 한국의 스타트업들이 왜 대부분 높은 도산율을 보이는 지를 배워볼 필요는 있습니다. 결국, 제가 이렇게 말해둔 이상 비결이 비결이 아니게 되었지만요!
