The Art of the Bootstrap – Part 2

Last week I discussed bootstrapping and how difficult it was; most times, if you can get an external investment to start your startup – do it. But for various reasons you may want to be in full control of your destiny, or maybe you found that funding has dried up. In that case, bootstrapping may be the way to go. I've done this 3 times out of 3 – so it's definitely possible.

The hardest thing with bootstrapping is to start making money; but almost as hard is scaling the company. Lets assume you passed through the first hurdle - you are making some money; you don't know this yet, but now comes the second trick: How do you take a company that works hard on every individual sale and transform it into a scalable organization? That transformation is hard, the process may kill your startup.

The theory is easy: you need to pull the lever and focus on scaling the company. Pulling the lever means making a complete change: from black to white, from night to day. If you are a service company (which is probably the case), you need to cut the cord and fire all your existing customers. Yes, that's right! You cannot continue to provide services any longer, not even a little bit and not even for a selected few. You are now a growing product company and cannot spend any time servicing customers who pay by the hour; you cannot afford distractions and must be laser focused on one thing: to start selling things that do not depend on your time. Otherwise, not only will you not scale, but you will be a half bad product company and half bad service company. To avoid this ugly combination you need to do a complete makeover.

Unfortunately I can't point to any tried and proven methods of scaling bootstraps; this is something you will have to figure out on your own. There are some potential pitfalls to keep in mind, though.

First, firing customers is hard; no one wants to refuse money. But to scale the company you need to move from single rifle shots to automatic mode. Your current customers know you as a company that provides services, and you now sell products instead – you must resist the offer to do customizations or bill them for specific projects. Did I mention scaling may kill your company? It's also the only way to make the leap forward.

Second, the timing is crucial: you need to have enough money in the bank to afford this transition from service to product; but you can never know how long this transition will take, and therefore it's impossible to know when to make the jump.

Finally, it's always risky: maybe your product is not good, or there is no real market? You won't know until you seriously start selling it (with 100% of your time and energy) and so you are taking a chance. But that's what startups are about!

Bootstrapping is far from easy, or else every startup would choose that path. There are some things you can do to help you in the process, which I'll mention next week.

The main thing to think about: if you are providing services now and are thinking of making a transition to a fully focused product company without funding, remember that a service company is not a bootstrap startup, and in fact it's not a startup at all. To be a startup, you need to switch over to a product.

부트스트랩(Bootstrap)의 예술 - 파트2


지난 주에 우리는 부트스트랩에 대해 이야기하며 이것이 얼마나 어려운 일인지를 다루었습니다. 만약 당신이 외부투자를 받아 스타트업을 창업할 기회를 받는다면 그렇게 하시면 됩니다. 허나 곧 여러가지 이유로 인해 스스로의 운명을 완전히 통제할 수 있기를 바라게 되거나, 또는 자금이 바닥나게 되버렸을 지도 모르죠. 그리고 바로 이럴 때, 부트스트랩은 한 번 해볼만한 선택지가 됩니다. 저 또한 3번이나 경험했으니, 이 말인 즉 확실히 가능한 선택지란 의미입니다.

부트스트랩에 있어 가장 어려운 것은 수익창출인데요, 사실 그에 견줄만큼 어려운 또 한가지가 있고 그 것은 바로 회사의 규모를 키우는 것이랍니다. 일단 여기서는 당신의 회사가 첫 번째 허들인 수익창출 문제를 넘어섰다 가정해봅시다. 그러나 아직 모르실지언정 두 번째 문제가 다가오고 있겠죠. 매 세일즈 건마다 매우 열심히 일하고 있는 이 회사를, 어떻게하면 규모 있는 단체로 성장시킬 수 있을까요? 변혁이란 아주 어렵고, 심지어 그 과정에서 스타트업 자체가 망해버릴 수도 있는데 말이죠.

물론 이론상으론 쉽습니다. 결단을 내린 뒤부터 오직 회사 규모를 키우는데만 집중하면 되죠. 여기서 결단을 내린다는 말의 뜻은 완전한 변화를 의미합니다. 마치 검정에서 흰색으로, 밤에서 낮으로 바뀌듯이 말입니다. 만약 회사가 서비스를 제공하는 곳이라면(아마 이 글을 읽으실 독자 분들 대부분에 해당할 것이라 봅니다), 기존의 모든 고객을 버리는 것과도 같은 변혁 말입니다. 그렇습니다. 이 말은 이제부터 당신의 회사는 제품을 만들어내는 곳이므로 더 이상 고객에게 서비스를 제공할 수 없게 된다는 말과도 같습니다. 잡다한 이슈에 신경쓸 겨를 없이, 오직 하나(제품 판매)에만 몰두해야만 하죠. 그렇지 못하면, 회사는 규모 성장은 커녕 질 낮은 제품과 서비스를 반반씩 제공하는 어정쩡한 곳이 되어버릴 것입니다. 그리고 이런 사태를 피하기 위해선 완전히 업종을 바꾸어야만 하겠죠. 그런데 안타까운건, 저 또한 부트스트래핑으로 회사 규모를 성장시킨 확실히 검증된 방법을 짚어낼 수 없다는 점입니다. 여러분 스스로 알아내셔야 할 부분이란 말이죠. 허나 그럼에도 여전히 주의깊게 살펴볼만한 함정은 존재합니다.

가장 먼저, 고객을 잘라내는 일이 쉽지 않다는 것이겠죠. 그 누구도 수익을 거부하고 싶진 않을 겁니다. 허나 회사의 성장을 위해선 마치 라이플 샷건을 오토 모드로 바꾸는 정도의 변화가 필요하지요. 고객이 당신의 회사를 서비스 제공사로 인식할지어도, 지금은 (성장을 위해) 제품을 팔아야 한다는 것입니다. 고객을 위한 특별 맞춤 서비스를 제공한다던가 하는 식의 오퍼를 모두 넘겨 버릴 줄 알아야 한단 뜻입니다. 제가 앞서 규모의 성장이 회사를 망하게 할 수도 있다지 않았나요? 그런데 이 방법이야말로 회사가 앞으로 훌쩍 나아가기 위한 단 하나의 방법이랍니다.

두 번째, 타이밍이 결정적으로 작용한다는 점입니다. 앞서 언급한 것과 같이 서비스를 제공하다 제품을 판매하는 형태로 회사를 바꾸기 위해서는 정말로 많은 자본이 필요할 것입니다. 그러나 여전히 변화를 위해 걸리는 시간이 얼마나 오래 걸릴지는 알지 못하며, 따라서 어느 시점에서 점프해하는지를 알아내기란 불가능합니다.

마지막으로, 변화에는 언제나 리스크가 있다는 점입니다. 제품이 훌륭하지 않다거나, 사실은 처음부터 시장 자체가 존재하지 않았을지도 모르죠. 여기에 당신이 가진 100%의 시간과 에너지를 쏟아 진지하게 판매에 돌입하지 않는 한, 리스크에 대한 진위여부는 알 수 없답니다. 그야말로 운에 걸어보는 거죠. 그런데 그렇기에 스타트업이 아니겠습니까?

부트스트랩은 쉬움과는 거리가 먼 선택입니다. 그러지 않았다면 모든 스타트업들이 이 방법을 택했겠지요. 물론 여기에도 도움이 될만한 몇몇 과정들이 존재하긴 하는데요, 이에 대해서는 다음 주에 다뤄보도록 하겠습니다. 생각해보실만한 주안점은 이겁니다. 이미 회사가 서비스를 제공하고 있고, 펀딩 없이 제품을 만들어내는 회사로 탈바꿈하고자 할 때의 상황인데요, 사실 서비스 회사는 부트스트랩 스타트업 또는 스타트업 자체가 아니라는 사실을 상기하셔야 합니다. 스타트업이 되기 위해선 제품 제조회사로 업종을 변경하셔야한다는 의미지요.
