Think about your biggest obstacle in taking your startup to the next level. Take out a blank piece of paper and write at the top of the page a description of the obstacle you want to solve. Done it? Good.

Now put your phone in flight mode and disconnect your computer from the wireless network. Go into an empty room (or walk to a nearby coffee shop). Block the next 90 minutes; no matter what happens, you are not talking to anyone, not turning back on your phone and not connecting to the Internet. If you need to, stare at the blank page for 90 minutes; the only thing you’re allowed to do is write down ideas about how to solve this obstacle. Try to formulate a strategy, a clear sequence, a list of action items.

If you follow this procedure exactly, at the end of this time window you will probably have a solution, a way to overcome the obstacle; this happens 99 out of 100 times. However, although you will be filled with a wonderful feeling for overcoming this great challenge, you actually didn’t. In fact, you just did the easy part which is figuring out what to do. Knowing is easy compared to doing. Ideas are cheap, it’s execution that is valuable. In fact, I can predict, almost with the same amount of confidence, that you will not follow on and act on the action items. Chances are that you will get on with your day and drown in the seemingly important stuff, forgetting the really important actions.

The reason I know this with such certainty, is because in recent years I have become very experienced at advising startups; I can now, within an hour or less, help the startup pin-point their biggest obstacle and assist them in figuring out the best path to overcome that obstacle. And then two unexplainable things happen.

The first unexplainable thing that happens is that the startup founder realizes he knew this solution all along. This doesn’t always happen, but it happens more often than not; it wasn’t me who gave the solution. The solution was there all along, just slightly hidden or perhaps buried.

The second thing that happens is that the founder finds executing this obvious solution is a lot harder to do than was originally thought. Sometimes it’s because the course is already set in one direction, and changing course takes effort. Other times objections from team members block the option of going in the correct way. But most times the most banal thing of all happens: the founder goes back to work, fighting the daily battles while forgetting about the war.

There’s a biological reason too, I think. By figuring out the solution to the problem and saying out loud that you will do it (or even just to yourself), you have already received the euphoria feeling of having met and beat a challenge. Like a drug addict taking a “hit” you got your dose, and actually solving the problem doesn’t matter. Research shows that people who order items online are more happy after they order compared to when they actually receive the item. You’re more happy for having figured out how to solve the problem than you when you’ll actually work to solve it. Perhaps a better analogy is the gym membership everybody buys at some point in their life but doesn’t use it to actually go and exercise.

How can you prevent this lack of follow-up? You need to first realize this is happening. But you need to also realize fixing it alone is not easy; you need help from the outside. 스스로 약속 지키기


스타트업이 다음 단계로 나아가게끔 만드는데 있어 가장 큰 장애 요인에 대해 생각해봅시다. 일단 종이 한 장을 가져와 거기에 지금 당장 해결하고픈 문제점부터 적어보도록 하죠. 다 되었나요? 좋습니다. 지금부터는 전화기를 잠시 비행기 모드로 전환해두시고, 컴퓨터의 인터넷도 끊어보세요. 그리고 나서는 아무 것도 없는 빈 방(또는 근처 커피숍)에 가서 다음 90분 동안 어떤 일이 있던 간에, 그 어떤 말도 하지 않고 전화나 인터넷도 일체 켜지 않은 채로 두셔 보시길 바랍니다. 필요하다면 아까 마련해둔 빈 종이를 계속해서 90분간 쳐다보아도 상관 없습니다. 그 외에 할 수 있는 일이 있다면 아까 제시된 문제점에 대한 아이디어를 생각해 종이에 적는 것 뿐이고요. 문제에 관한 전략이나 해결 방법, 할 수 있는 행동들을 적어보는 겁니다.


만약 지금까지 설명대로 잘 따라오셨다면, 아마 그 시점에서는 이미 (아까 고민했던) 문제에 대한 해답을 찾게 되셨을 겁니다. 거의 100 중 99번은 일어날 수 있는 빈도로 말이죠. 헌데, 이로 인해 앞에 닥친 어려운 일을 해결할 수 있을 것이란 기분이 드는 것과 별개로 실제로는 아무런 일도 일어나지 않았지요. 단지 일을 어떻게 해결하면 좋을까에 대한 해답만을 찾아낸 상태, 즉 아주 쉬운 부분만이 진행된 상태이기 때문입니다. 무언가를 아는 것이란 행동하는 것에 비해 쉬운 일입니다. 다시 말해, 아이디어는 값싼 존재라는 말이죠. 오직 이를 실제 행동으로 옮기는 것만이 가치를 가지게 됩니다. 여기에 제가 또 하나 예측할 수 있는 부분이 있다면, 바로 당신이 방금 세운 이 전략을 행동으로까진 옮기지 않을 것이 분명하다는 부분입니다. 당장 코 앞에 닥친 중요해 보이는 일들부터 해결해내느냐 세워뒀던 중요한 (계획을 행동으로 옮기는) 일에 대해서는 정작 까먹고 마는 것이죠.


제가 여기에 대해 아주 확신을 가지고 말할 수 있는 이유가 있다면 바로 최근 몇 년 간 제가 직접 스타트업들을 직접 어드바이스 해오고 있기 때문입니다. 지금의 저라면 이제 어떤 스타트업을 만나더라도 1시간도 채 안되어 이들이 가진 가장 큰 문제점들을 찾아내어 그 것을 해결할 수 있도록 도와줄 수 있게 되었답니다. 그런데 이렇게 일을 처리하고 나면 두 가지 설명할 수 없는 일들이 발생하곤 합니다.


첫 번째는 바로 창업자 자신이 (저의 도움을 통해 찾은) 해결 방법을 사실은 이미 스스로도 알고 있었다는 점입니다. 늘 있는 현상은 아니지만, 꽤 자주 볼 수 있는 일이죠. 사실 이 해결 방법은 제가 제시한 것도 아닙니다. 이미 처음부터 (창업자의 곁에) 존재하고 있었지만,단지 무언가에 가려져 잘 보이지 않았던 것 뿐이죠.


두 번째는, 창업자 자신이 생각하기에도 (조언 받은 것을) 실천으로 옮기는 데 있어 실제로는 더 어렵게 느끼게 된다는 점입니다. 보통 이 경우라면 이미 창업자가 정해 놓은 사업의 방향이 이미 존재하여, 이 것을 수정하는 데 있어 많은 노력이 필요하기 때문인데요, 또 다른 경우가 있다면 같이 회사에 몸담은 다른 팀원들이 개선된 방향으로 나아가는 것을 반대하는 경우도 있겠습니다. 허나 이중에서도 가장 흔하게 일어나는 일이 있다면 바로 창업자 자신조차 다시 일상으로 돌아가 여러 작은 일거리들을 상대하면서 원래 하려 했던 개선에 대해서는 완전히 잊어버리는 경우입니다.


이에 대한 저의 생각은 생물학적인 이유도 한몫 하지 않을까란 생각인데요, 어떤 문제에 대한 해결책을 찾아 놓은 뒤에 큰 목소리로 (단지 자신에게 일 뿐이라도) 그 해결책대로 행동할 것이라 되내이는 것 만으로도 벌써부터 그 문제를 해결한 것 같은 행복감이 들어버린다는 것이죠. 마치 마약 중독자가 마약을 한 것 만으로 행복을 느끼는 것처럼, 이미 그 상황에선 문제 해결 자체는 문제가 되지 않아버리게 되는 겁니다. 어떤 조사에 따르면 온라인으로 물건을 주문한 사람은 그 물건을 받는 상황보다도 주문 자체에서 더 행복함을 느낀다고 합니다. 비슷한 이치로, 실제 문제를 해결하는 것보다 그 문제를 해결할 방법 자체를 찾아낸 것으로도 우리는 행복감을 느낀다는 것입니다. 회원권을 끊어 놓은 뒤 그 다음부터 체육관을 찾지 않는 우리의 모습과 비슷하지요.


그렇다면 행동으로 실천하기 부분을 강화하기 위해 우리는 무엇을 해야만 할까요? 우선 이런 문제가 당신에게도 일어나고 있다는 점부터 상기하셔야 합니다. 또한 이것이 해결하기 어려운 문제라는 것도 인지하고, 외부의 도움이 필요하다 생각하셔야 합니다. 만약 지금 제가 말하고 있는 증상이 당신에게도 보여진다 느끼신다면, 어떻게 하면 생각한 바대로 실제 행동으로 옮기는 것이 가능한 지를 다룰 다음 칼럼을 기대해주시기 바랍니다.
