Doing both

One of the most common things I hear from Korean startup founders is that “they are going after the US market”. However, they then immediately explain that at the moment, they are still selling in the Korean market. Soon, they claim, their startup will expand their marketing efforts and sell in both places.

Based on my observations so far, that’s not going to work. Complete 100% failure rate.

Selling in both the Korean and the US market is like playing basketball and baseball at the same time. You can’t do both; you’re either fooling yourself or just doing neither.

At first, it seems logical to take the two step approach: release your product in the Korean market and with that experience, go global. Except, the experience you gain in the Korean market won’t help you one bit when you go to the US market.

There’s also a focus issue. Being successful in any market is very difficult: you need to have immense focus to just make it in your home country; now double that effort to see how difficult it is to do it overseas. Do you really think you can do both without everything crashing down?

Korea has a unique problem for startups who aim for the global market. The rules for success in Korea are different – radically – compared to the ones in the US. You will need to adapt yourself to be successful, only to find out all the adaption took you in the complete opposite direction from what you need to succeed in the US. And all this – if you’re lucky. If you’re unlucky, you will just try to repeat what you have done in Korea, without a way to know or understand what you are doing wrong in the US. At that stage, you often have something to lose (the Korean customers) and a comfortable state to go back to; it becomes easy to fold the tent of the US market and go back to selling in Korea, where everything works.

US also has its unique challenge: Americans, even before Trump, don’t like to buy products from overseas. Apple products are made in China, but Apple clearly writes “designed in California” to make it obvious for consumers they are “American” products. That doesn’t mean you can’t sell from overseas: it just means you need to give your customers the comfortable feeling of a ‘local’ company. Apple produces their products in China and yet their products feel as American as possible – you can do that too.

It’s not hard to do if you focus on your target market (you don’t even have to be physically present in the US, just have the mindset). But if you need to focus on two simultaneous markets, you won’t notice that you are giving ‘foreign’ vibes.

To be clear: it’s not difficult to sell in the US, and not even difficult to do it from overseas; Israeli companies are doing it all the time, despite literally being at the other side of the world. But you can’t sell to a remote market while also serving local customers.

Do you really want to sell globally or is it just a lie you tell yourself? If you are saying you are selling in both markets, you are not being truthful or else you are setting yourself up to fail.

If you really have the dedication, and are genuinely serious about breaking into the global market, you need to break into the US market. And to do that, you need to give up the Korean market, starting now. You can’t really do both.

두 가지 일 동시에 하기


제가 한국의 스타트업 창업자들로부터 가장 많이 듣는 말 하나가 있다면 바로 "우리는 미국 시장을 노리고 있다"는 것입니다. 허나 그렇게 말하면서도 당장은 한국 시장에서만 물건을 팔고있다고 말하지요. 그리고는 머지않은 시기에 마케팅을 확대해 한국와 미국 모두에서 판매를 진행할 것이라고도 주장합니다.


허나 지금까지의 관찰에 따르자면, 그건 의미없는 말일 뿐이었죠. 100%의 실패율이었다는 말입니다.


한국과 미국 시장에서 동시에 물건을 판다는 말은 마치 농구와 야구를 한 번에 한다는 말과 같습니다. 둘 다 하는 건 불가능한 일이죠. 만약 하고 있다면 스스로를 속이고 있거나, 그냥 하고 있지 않는 상태일 겁니다.


처음 단계에선, 한국 시장에 제품을 출시하고 그 경험을 바탕으로 세계로 나아가는 접근 방식을 취하는 게 합리적입니다. 그러나 한국 시장에서 얻은 경험이 미국 시장 진출 시에 도움이 되지는 않죠.


집중의 문제도 있습니다. 한 시장에서 성공을 거두기란 매우 어렵기 때문이죠. 일단 자국에서조차 성공하기 위해선 엄청난 노력을 기울여야 합니다. 해외 진출을 위해선 이 노력의 2배가 필요하고요. 이런데도 정말 무너짐 없이 양쪽 시장에서 일을 동시에 진행하실 수 있으리라 생각하시나요?


글로벌 시장을 목표로 하는 한국 스타트업들에게 근본적인 문제가 하나 있는데요, 바로 한국에서의 성공 규칙이 미국의 그것과 비교할 때 매우 다르다는 점입니다. 성공을 위해 자기 자신부터 (한국의 성공환경에) 적응시켜야 하는데, 이 모든 적응이 결국 미국에서의 성공을 위한 변화와 완전히 반대 방향이라는 것을 아시게 될 겁니다. 게다가 운도 좋아야하지요. 만약 운이 좋지 않은 경우라면, 지금 미국에서 잘못하고 있는 부분에 대한 이해 없이 한국에서 했던 일을 그대로 반복하려 들 것입니다. 이 단계에서 당신은 한국의 고객들을 자주 잃게 될 것이나, 한편으로는 다시  원래의 시장으로 편안히 돌아갈 수도 있습니다. 미국 시장 진출을 위한 텐트를 접고, 모든 것이 잘 작동하고 있는 한국 시장으로 말이죠.


미국 또한 고유의 이슈가 있는데요, 트럼프 대통령이 취임하기 전부터 해외제품 구매를 좋아하지 않아왔다는 점입니다. 가령 애플의 제품은 중국산이지만, 국내(= 미국) 소비자를 위해 ‘캘리포니아에서 디자인하였음’이라고 쓰는 식이죠. 그렇다고해서 당신이 미국에 제품을 판매 할 수 없다는 말은 아닙니다. 단지 고객에게 현지 회사라는 편안한 느낌을 줄 필요가 있다는 의미일 뿐이죠. 애플은 중국에서 제품을 생산하지만, 사람들은 이를 미국의 물건으로 생각합니다. 당신 또한 그런 식으로 접근 할 수 있습니다.


목표한 하나의 시장에만 집중한다면, 어려운 일은 없습니다 (심지어 회사가 진짜로 미국에 존재할 필요조차 없지요). 그러나 두 개의 다른 시장을 동시 집중하는 경우라면, 자신도 모르게 사람들에게 '외국'스러운 분위기를 줄 수 있답니다.


자, 확실히 해두죠. 제품을 미국에 파는 것 자체는 어렵지 않습니다. 해외에서 파는 경우도 마찬가지고요. 미국과 정반대에 위치한 이스라엘의 회사들은 이미 항상 그렇게 해오고 있었습니다. 허나 국내시장을 공략하면서 다른 세계시장을 동시에 보는 일은 불가능합니다.


정말로 글로벌하게 제품을 팔고 싶으신가요? 아니면 스스로를 속이고 계신건가요? 만약 양쪽 시장 모두에 팔고 있다 말하신다면, 스스로 진실되지 못하거나 실패를 향해 가고 계신겁니다. 정말로 글로벌 시장에 진출하고자 마음을 가지고 진지하게 임한다면, 미국 시장부터 들어오셔야 합니다. 그리고 이를 위해선 국내(한국) 시장을 포기하셔야 하고요. 두 가지 일을 동시에 할 순 없는 노릇이거든요.
