The Art of the Bootstrap – Part 1

Most entrepreneurs' dream is to get a large investment shortly after establishing the startup, and cruise to success on other people's money. But what happens if that doesn't happen as planned?


Receiving an investment has many benefits: it decreases the risk for the entrepreneur. It allows to focus on growing the company without worrying too much about paying salaries next month and it provides expert assistance from the investor who is now a partner in the business.
But sometimes you can't raise funding, or perhaps you decided to go a different path. Also, the investment climate is changing and there are already indications that investment money will dry up in the coming years, or at least will be less available than it currently is.
In the next few pages I'll try to give you an idea of what you'll be facing if you decide to proceed without an investment, and give you some advance warning about potential pitfalls.

Bootstrap is the most hardcore way to start a startup, and by hardcore I mainly mean really hard. I've done it myself three times, with three different companies, reaching successful outcomes with all of them, but I probably would not do it a fourth time. Bootstrapping is painful.

There are two essential tricks you need to pull off when bootstrapping. The first, is to make money quickly. You start with zero in the bank (or close to it) and even if you convince your employees to work for free (or the employees are all founders) the clock is ticking until salaries have to be paid or until the bills exceed your credit limit. You need to make money before that happens.

The traditional way to do this, is provide a service – as in, doing custom projects for customers. This is especially useful if the project allows you to work on the technology you'll later use for the startup. This gives you some money, time to develop the product and a potential beta customer. You can do this a few times to get a bit more money into the bank or develop further.

In the 21st century, another way to make money quickly that wasn't available before came to light: the freemium model. You can now develop a free service quickly (within a few weeks or even less) and attract customers who you will later try to convert to paying customers by offering premium features. This means that although you're making zero dollars initially, every new user is a potential prospect for revenue later on. It's hard to put a dollar value next to each free user initially, but you at least have a system to generate revenue at some point. You'll generate more revenues by either converting free users to paid users, by providing more features you can charge users for, or by bringing more free users who will later convert. But in all cases, you can spend close to zero dollars (though it will take a lot of sweat) to get free users who will soon bring revenue.

Both of these methods for creating money out of nothing are hard and prone to failure. During this time you need to juggle the demands of your employees and suppliers, and take care of everyone's morale (including your own). It usually does not work out – but sometimes you find a way to do it. And at this point, you're finally making money.

The first revenue you receive in a bootstrap is something you will never forget. Someone paid you money for your product! It's an amazing feeling. But soon, that money is gone, and you need to make more. You now have to do the second trick of the bootstrap startup. How do you go from a company that can make some money here and there (perhaps by doing custom projects or by working hard on each individual sale) to an entity that can grow? You need to scale the startup.

부트스트랩(Bootstrap)의 예술 - 파트1

대다수의 사업가들이 스타트업을 세운 뒤 머지않은 시간 내로 큰 투자를 받아 성공하고 싶단 꿈을 가집니다. 그런데 만약 계획했던데로 일이 풀리지 않는다면 어떻게 되는건가요? 투자를 받는 것에는 수많은 이점들이 존재합니다. 사업가로서 가지게 될 리스크를 줄여주고, 당장 다음 달에 줄 직원들 월급에 대해서도 크게 걱정하지 않은 채 회사를 키워나가는 데만 집중할 수 있게끔 해주죠. 투자자가 보낸 전문 어시스턴트를 당신의 비즈니스 파트너로 만들 수도 있겠구요.

허나 때로는 펀딩을 받는데 실패하거나, 회사를 지금과는 다른 방향으로 이끌기로 결심하게 될 때도 있을 것입니다. 투자환경은 늘 바뀌기 마련이고, 이듬해에는 투자금을 모두 소진해버릴것 같은 징조가 보인다거나 최소 올해보다는 투자 받을 확률이 희박하다고 느껴질 수도 있지요. 지금부터는 투자를 받지 않은 채 사업을 이어나가기로 결심한 경우 어떤 일들을 마주하게 되실 지에 대해 적어보면서, 관련하여 어떤 함정들이 나타날 수 있는 지를 미리 조심하시라는 차원에서 적어보겠습니다.

부트스트랩(bootstrap, 처음부터 혼자의 힘으로 시작하는 것)은 스타트업을 시작하는 가장 하드코어한 방법입니다. 여기서 하드코어란, 정말로 어렵다는 의미죠. 저 또한 이런 식으로 3개의 회사를 창업하여 모두 성공적인 결과를 이끌어내었다지만, 4번째는 못할 것 같다고 생각합니다. 부트스트래핑은 고통스럽습니다.

그런데 만약 부트스트래핑을 하시게 된다면 반드시 해내야 할 두 가지 일들이 있는데요, 첫 번째는 빨리 수익을 창출해내는 것입니다. 통장 잔고가 0이거나 그에 가까운 정도에서 사업을 시작하셨을 것이므로, 아무리 직원들에게 무료 봉사를 부탁하기 위한 설득을 한다해도(아니면 직원들 전원이 창업자던가요) 결국 그들에게 급여를 주거나 당신의 신용 한도가 초과되기 전까지 시간은 계속해서 흐르기 마련입니다. 그 일이 일어나기 전에 얼른 수익을 내실 수 있어야만 하죠.

수익에 대한 전통적인 해결책은 서비스를 제공하는 것입니다. 외주작업 말입니다. 특히나 그 외주작업이 나중에 당신(스타트업)을 위해 쓰일 기술을 사용하는 것이라면 더더욱 유용한 작업이 될 것입니다. 이로써 약간의 자금과 제품을 개발할 시간, 그리고 베타테스터로서의 잠재 고객까지 얻게 되실 수 있습니다. 이런 방식을 몇 번 반복하면 얻은 수익을 은행에 저축하거나 제품 개발을 더 이어나가실 수 있게 될 겁니다.

21세기인 요즘에 들어 수익을 창출할 수 있는 또 다른 방법이 생겼다면 바로 프리미엄(freemium) 모델입니다. 이제는 단 몇 주, 혹은 그보다도 적은 시간을 써서 무료 서비스를 개발할 수 있게 되었고, 이를 통해 나중에 제공할 프리미엄 피쳐에 돈을 지불할 유료 사용자의 잠재적 후보로서 고객을 유치하는 일도 가능합니다. 이 말은, 지금 당장 아무런 돈을 벌지 못한다해도, 유저 한명 한명이 수익을 가져다 줄 잠재력은 가지게는 된다는 뜻 입니다. 비록 처음부터 모든 무료 사용자에게 돈의 가치를 부여하긴 어려워도, 최소한 어떤 시점에 와서는 수익을 창출해낼 수 있는 시스템을 가지게 된 셈이니까요. 무료 사용자를 유료 사용자로 전환해 수익을 내던, 돈을 받고 팔 수 있는 기능을 제공하던, 아니면 나중에라도 유료 사용자로 전환될 수 있는 무료 사용자들을 더 데려오는 식의 방법으로 수익을 만들어내실 수 있을 겁니다. 그리고 이 모든 경우들에 대해 당신이 쓰는 액수는 한 푼도 없겠구요 (다만 많은 노력은 필요하겠지요).

위에서 언급한 무자본 상태에서 수익 창출하기란 어렵고 또한 실패하기도 쉬운 일입니다. 이 시간을 거치는 동안 당신은 직원들과 공급자들이 원하는 일들과 본인 스스로를 포함해 모든 구성원의 사기까지 담당해야하죠. 보통 잘 되지 않는 부분입니다. 이따금 어떻게 해결하면 될지 그 방법을 찾게 되실 것이지만요. 만약 그 방법을 찾으셨다면, 드디어 그 때부터 수익을 내게 되시는 겁니다.

부트스트랩으로 첫 수익이 발생하면 이를 절대 잊지 못하시게 될겁니다. 왜냐면 이 말은 실제로 누군가 당신의 제품에 돈을 썼다는 의미기 때문이죠! 정말로 놀라운 기분이 듭니다. 그러나 수익은 곧 사라져 버리고, 이제는 더 많은 수익을 내셔야하게 될겁니다. 그리고 이때부터는 앞서 언급했던 두 번째 방법을 써야만 하지요. 그렇다면 여기저기서 외주나 개인 세일즈를 통해 돈을 벌어오던 회사가 어떻게 하면 스스로 성장하는 회사로 커질 수 있을까요? 이를 위해선 스타트업의 규모를 확장할 필요가 있습니다.
