Becoming “just good enough”

How did the Beatles become so good?

In his popular book “Outliers”, author Malcolm Gladwell describes the “10,000 hours rule”: practicing for at least 10,000 hours will make you a world expert. The Beatles, according to Gladwell, played live in Hamburg in just five years (from 1960 to 1964) over 1,200(!) times, and by the time they went back to England they had developed their own unique sound and talent.

Even Mozart, considered a musical prodigy from a young age, had to practice for years before becoming the amazing composer he turned out to be.


What I am taking from Gladwell’s 10,000 hour rule is that to be a professional basketball player I would need to quit my job for at least a few years to make time for daily practices (although I may also need to add a few inches to my height). But I believe this rule also works in a smaller scale: you will become much better at any skill you practice often. Knowing this can make your startup work amazingly effective.


I often say that founders have “superpowers”. They have the ability to do more than a normal employee can do – not just because of the amount of time they invest, but because of their passion, their ability to make and execute decisions and other magical ingredients that make founders more effective than 2, 3 and sometimes 5 or more employees put together.

As a founder, I hope you didn’t make the mistake of hiring too many employees (therefore, turning yourself into a mediocre manager instead of a super-worker). If you didn’t, you will usually experience this superpower first hand. Even so, many times the complaint that I hear from founders is that they are lacking expertise: “We need a marketing person” they will tell me; or “Who can I use for business development?”. This is where Gladwell’s rule may be helpful.


Whatever it is you don’t know yet, can be learned by just practicing. Spending 10 hours practice on marketing will make you a marketing beginner. Spending 100 hours will make you a more experienced professional. Doing it for 1,000 hours will make you very good at it, even if you initially thought you “don’t have the talent”.

There are many side benefits to this approach: while you’re ‘practicing’, you are actually doing real work. Even poorly-done business development is helpful. Your time is not completely wasted while you’re learning a new skill. Also, when the company grows and you do need to hire someone, you’ll have first hand experience on how this task is done and you will know who to hire. You’ll have the ability to measure that person effectively, knowing first hand what success and failure looks like. And who knows – maybe you’ll end up becoming an expert? I’ve seen founders with zero experience become programmers, business development experts, capable sales people, or develop incredible business development abilities. In most cases, it was done out of necessity, and not choice: but in almost all cases the results, if enough time and energy is put into it, are worth it.


The down side? It’s painful. It’s like competing in a field of sport you are not good at, and nobody likes losing. So it’s true that if your goal is mainly to have fun or indulge the your wishes as a founder, this method may not be for you. But on the other hand, if your main goal is to be successful, you already know that it requires doing whatever is needed. And if what is needed is good marketing, sales, business development or other skills you don’t currently have, don’t look anywhere except in the mirror. Time to roll up your sleeve and start practicing. You don’t need to be as good as Mozart or the Beatles. You just need to be “good enough”.

‘어느정도 잘하는’ 실력이 되기


비틀즈는 어찌 그리 실력있는 밴드가 되었을까요? 말콤 글래드웰은 그의 유명한 저서인 ‘아웃라이어’에서 ‘1만 시간의 법칙’에 대해 설명합니다. 무언가를 최소 1만 시간 이상 연습한다면 세계적인 전문가의 경지에 다다를 수 있다는 건데요, 그에 따르면 비틀즈는 1960년부터 64년까지 약 5년간 함부르그에서 시간을 보내는 동안 1200회(!)가 넘는 라이브 공연을 가졌다고 하며, 이후 영국으로 귀국할 당시엔 이미 그들만의 독특한 사운드와 재능을 완성할 수 있었다고 합니다. 심지어 어릴 때부터 음악의 신동이라 불렸던 모짜르트조차 그런 재능을 가지기까지는 다년간의 연습을 거쳤다고 하네요.


1만 시간 법칙에서 제가 얻은 교훈은, 만약 프로 농구선수가 되고자 한다면 당장 지금의 직업을 그만두고 최소 몇 년간은 매일같이 농구 연습을 해야한다는 사실입니다 (여기에 제 키도 몇 인치 정도는 더 커야겠지만요). 그런데 저는 이 법칙이 좀 더 작은 스케일에서도 적용될 수 있다고 믿습니다. 어떤 기술일지라도 연습만 자주 한다면 실력이 나아질 수 있다는 말이죠. 그리고 이를 아는 것은 스타트업에서 일을 아주 효과적으로 잘할 수 있도록 만들어줄 것입니다.


저는 종종 창업자들에겐 ‘슈퍼파워’가 있다고 말하는데요, 이 말은 일반 직원들보다 훨씬 더 많은 능력을 가지고 있다는 의미죠. 단지 그들이 쏟아붙는 시간의 양 뿐만이 아니라 보유한 열정과 어떤 결정을 만들고 실행하는 능력, 그리고 2, 3명, 아니 가끔씩은 5명의 직원이 함께 붙은 것보다도 더 효율적으로 일을 해내는 그런 마법 같은 힘을 가지고 있기 때문입니다.


저는 당신이 너무 많은 수의 직원들을 고용하지 않았기를 바라고 있습니다(그리고 이를 통해 스스로가 슈퍼 워커가 되기보다는 일반적인 관리직으로 변하는 것 또한 바라지 않구요). 많은 직원들을 고용하지 않으셨다면, 아마도 그 슈퍼파워를 이미 경험하셨을 지도 모릅니다. 허나 그럼에도, 제가 창업가들로부터 듣는 많은 불평 중 하나는 바로 스스로의 전문성 부족에 대한 부분입니다. 가령 “마케팅 인력이 필요해요”라던가 “사업 개발을 위해 어떤 사람을 고용하는게 좋을까요?”와 같은 질문을 받는 식이죠. 이 부분에 대해서는 글래드웰의 1만 시간 법칙이 도움이 될 수 있을 것입니다.


당신에게 아직 모르는 분야가 있다면, 이는 연습을 통해 배워나갈 수 있는 부분입니다. 마케팅에 대해 10시간을 쏟아부어 연구한다면 이는 당신을 마케팅 초급자로 만들어줄 것입니다. 100시간을 투자했다면 좀 더 경험있는 전문가가 될 것이구요, 1천 시간을 투자했다면 정통해질 것이며, 이는 심지어 당신이 최초에 이 분야에 대해 재능이 없다고 생각을 했을 것임에도 분명히 일어나게 될 일이죠.


이 접근법에는 많은 곁가지 이익들 또한 존재합니다. ‘연습’을 하는 동안, 사실은 진짜 일을 하고 있는 셈이기 때문이죠. 또한 엉성할지라도 일단 진행을 시작한 사업 개발은 그 자체로 도움이 되구요, 이렇게 새로운 기술을 배우는 동안 시간을 낭비한 것도 아니기도 합니다. 또, 회사가 성장하여 다른 누군가를 영입해야 할 시점이 왔을 때, 이 일을 적임할 누군가를 뽑기 위한 관련경험을 직접 체득한 상태라는 장점도 있습니다. 관련된 일의 성공과 실패 모양을 직접 경험해봤기에 효율적으로 사람을 뽑을 수 있게 되는 것이죠. 그리고 또 누가 아나요? 결국엔 당신이 진짜 그 분야의 전문가로 발전할 지 말이죠? 경험이 전무한 상태로 일을 시작한 창업가가 결국엔 프로그래머나 사업개발 전문가, 또는 세일즈맨이 되는 경우를 줄곧 보아왔습니다. 대부분의 경우, 이런 일들은 필요에 의해서지, 선택에 의한 것은 아니었답니다. 허나 이 때의 결과 중 대부분은, 만약 충분한 양의 시간과 에너지가 투자되었던 경우라면, 충분히 그 가치를 해내기도 했지요.


이 방법에 단점이 있냐고요? 네, 고통스럽습니다. 당신이 잘 못하는 스포츠 종목 한 경기를 뛰는 것과 같죠. 그 누구도 스포츠에서 지기를 싫어할텐데 말입니다. 따라서 만약 당신이 창업자로서 가지는 목표가 단순히 재미를 위함이거나 바라는 바를 포기한 상태라면, 이 방법은 맞지 않을 수 있습니다. 허나 성공하는 것이 목표라고 한다면, 무언가 필요한 일이 생겼을 때 이를 해내야만 한다는 사실은 이미 잘 알고 계실 겁니다. 그리고 그 필요한 일이란게 마케팅이나 세일즈, 사업개발 또는 당신이 보유하지 못한 어떤 스킬이라면, 그땐 거울 외의 그 어떠한 곳도 바라보지 마시길 바랍니다. 소매를 걷고 연습을 시작할 때거든요. 모짜르트나 비틀즈만큼 잘할 필요까지는 없습니다. 단지 어느 정도 ‘잘하는’ 수준이면 됩니다.
