Looking for a US partner? Stop looking

In a recent Korean startup event in California I saw some great startup pitches. The startup founders showed some innovative technologies and mostly had existing traction (in Korea, and sometimes in China and Japan) and all of them came to pitch in California in an attempt to enter the US market.

If you are reading my columns for a while, you can already guess that I was happy with that approach. I strongly advocate for Korean startups to go global, and believe that the US market is usually the right market to penetrate in order to achieve that goal, so it was good to hear the Korean startup founders focused on that direction.

Just as I was happy to hear Korean startups being passionate about expanding into the US, I was disappointed to hear what they said next. Without exception, they all requested: “help us find a partner so that we can sell in the US”. For all the startups that presented, this will probably be the end of their US expansion dream. Because although they know what the right goal is (selling in the US), they are taking the wrong road towards that goal. Entering the US market by searching for a partner almost guarantees failure. Fortunately, the right road towards the goal is shorter and safer. You just need to be brave enough to take it.

I’m not surprised that Korean startups believe that finding a partner is the first step to entering a market. If you are successful in Korea, Japan or China it’s usually because you have a good partner in the market that is helping you sell; if you’d been successful entering one or two markets, you may think you have the formula: and you’d be wrong.

In the US, partners are more transactional and less relationship based. In other words: they care much less about your feelings and much more about making money. It’s hard to make money with a product that is not currently selling in the market, and since you are just entering the market, your proposal to your future partner is weak. You have no customers in the region, and no way to prove that customers want it. No references or success stories. Americans believe they are special and tend to disregard customers stories from other regions, so if no one bought your product (yet) in the US, that makes it very hard to sell, which makes is very unattractive to any good partner.

It gets worse if your product is new and innovative: you have no way to prove that there is a real market. Again, you may be a great person to work with; trustworthy and friendly. But all this matters much less in the US than it does in Korea. The risk is just too big, and partners always have other options. The US market is full of products that this partner can sell.

So far I described the empty half of the glass; now lets look at the full half. The US is a big and very fragmented market. This means you can usually start selling your product yourself, directly, from almost any region in the country. You can even sell an initial or an experimental version, trying out until you find the right fit – the market is so big, it’s unlikely you will ruin your reputation with a ‘false start’.

Selling directly depends on no one but you: surely you can sell your own product, can’t you? And once you do, you turn all the difficulties above into advantages: you now have traction; references; case studies and perhaps even made some good reputation. You have proven that the market exists. If you are doing a really good job selling, you won’t even have to search: the ideal partner will come to you (it may be a small partner first; go with them to gain momentum. Then wait for the bigger fish to bite your fishing pole). If a partner doesn’t come to you, it’s ok to go find a partner once you’ve demonstrate that there’s a need for your product in the US market, and that it can be sold to American customers. The offer you are making to your partner is much less risky.

This isn’t just for the partner: by selling, you also learn the best selling method. You are gaining experience that you can easily replicate (or teach the partner). You are getting first-hand feedback from the market, and most of all: making money. The most valuable money is the one that comes from a customer that paid for your product.

미국 파트너를 찾고 계신가요? 이제 그만 찾으세요.

저는 최근 캘리포니아에서 열린 한국 스타트업 행사에 참여해 몇몇 훌륭한 피칭들을 보았습니다. 창업자들이 나와 혁신적인 기술을 선보이는 자리였고, 이들 대부분은 한국과 중국, 일본에서 성과를 거두고 있었으며, 미국시장 진출을 위한 목적으로 이곳에 들린 상태였죠.

그간 제 칼럼을 읽어오신 분들이라면 벌써부터 제가 그들의 피칭 방식에 대해 만족했다 생각하실 수 있습니다. 왜냐면 전 한국 스타트업들이 글로벌로 진출하기를 강하게 주장해오던 사람이었고, 미국이야말로 글로벌 진출이라는 목표를 달성하기 위해 반드시 뚫어야할 시장이라 믿고 있기 때문이죠. 그래서 창업자들이 위와 같은 방향에 초점을 두고 캘리포니아로 온 점이 마음에 들었습니다.

허나 기쁨도 잠시, 막상 이들이 피칭을 통해 발표한 내용을 듣고나선 실망을 하고 말았는데요, 왜냐면 모두가 예외없이 “저희가 미국에서 제품을 팔 수 있도록 현지 파트너를 찾는데 도움을 주십시오”와 같은 요청만 말할 뿐이었기 때문이었습니다. 아마 이날 행사에 참여한 모든 스타트업들의 미국시장 진출 꿈은 여기서 끝이 나지 않을까 생각하기도 했습니다. 올바른 목표(= 제품을 미국에 파는 것)가 무엇인지 알지만, 그 목표를 향해 가는 길이 잘못되었기 때문인데요, 일단 파트너를 찾기 위해 미국 시장에 진출하는 일 자체부터 실패가 보장된 행동입니다. 허나 다행히도, 목표를 향해 가는 옳은 길이란 앞서 말한 길보단 좀 더 빠르고 안전하게 갈 수 있답니다. 단지 용기가 필요할 뿐이죠.

저는 한국 스타트업들이 미국시장 진출을 위한 첫번째 단계로서 현지 파트너를 찾는 것에 대해 놀랍게 생각하지 않습니다. 왜냐면 보통 한국이나 일본, 중국에서 성공한 케이스라면, 그건 당신이 제품을 잘 팔 수 있도록 도와줄 좋은 파트너를 갖고 있다는 의미거든요. 한 두개의 시장에 진입하여 성공을 이루어 냈다면, 아마 그때부턴 이를 어떤 공식처럼 여길 수도 있는 겁니다. 비록 그게 틀린 믿음일 순 있어도 말이죠.

미국에서는 파트너라는 개념이 관계보단 거래에 더 기반한 사이를 의미합니다. 다시 말해, 당신의 감정에 대해 덜 신경쓰고 돈을 벌어들이는 것에 대해 훨씬 더 많이 신경 쓰는 관계란 뜻이죠. 현재 팔리지 않는 제품으로 돈을 벌기란 어려운 일이고, 때문에 시장에 갓 들어온 상황이라면 당신의 어떤 제안도 미래의 파트너들에게 그저 그렇게만 들릴 뿐입니다. 아직 그 쪽 지역에 고객을 보유하지도 않았고, 때문에 이 고객들이 당신의 제품을 원하는지조차 알 수 없기 때문입니다. 참조할만한 성공 사례가 없다는거죠. 미국인들에게는 그들이 특별하고, 다른 지역에서 온 고객 이야기는 무시하는 경향이 있으므로, 이 논리대로라면 미국에서 아직 판매한 제품이 없다는 말은 앞으로도 당신이 계속해서 제품을 팔기 힘들게 된다는 말, 그리고 그것으로 하여금 좋은 파트너가 될만한 사람들이 당신을 그다지 매력적으로 느끼지 않게 만들어준다는 말도 됩니다.

심지어 제품이 새롭고 혁신적이라면 문제는 더 심각해지죠. 왜냐면 그 제품을 팔만한 어떤 시장이 존재함을 증명할 수 없기 때문인데요, 비록 당신이 남들과 함께 일할만한, 신뢰감있고 친절한 사람이 될 수는 있겠지만, 이런 요소들은 한국에 비해 미국에서는 덜 중요한 부분일 뿐입니다. 또 제품 자체에 투자하기에 위험이 너무 크기도 하고, 게다가 파트너들에겐 대신해서 살펴볼 수 있는 다른 옵션들이 항상 존재하기도 하죠. 미국이란 시장은 파트너들이 팔만한 제품들로 가득한 시장이거든요.

자, 지금까지 저는 유리잔의 비어있는 절반 부분에 대해서만 설명했습니다. 지금부터는 나머지 절반을 살펴보도록 해보죠. 미국은 아주 크면서도 잘게 쪼개진 시장입니다. 이 말인 즉, 미국의 거의 모든 지역에서 직접 제품을 판매 할 수 있다는 의미죠. 제품의 초기 버전이라던가 실험적인 버전을 만들어 팔아볼 수도 있고, 이를 통해 무엇이 옳은 방향인지를 확인해볼 수도 있습니다. 시장 자체가 굉장히 커서 ‘잘못된 시작’이란 오명을 안고 (장사를) 시작하게 될 확률이 적은 곳입니다.

여기서 ‘제품을 직접 판매한다’는 것은 그 누구도 아닌 바로 당신 자체에 달려있는 문제입니다. 당신만의 제품을 파는건 문제가 아니지만, 만약 실제로 이를 시작했다면 앞서 말한 모든 어려움들을 장점으로 바꿀 수도 있습니다. 그리고 이를 통해 어떤 기록이라던가 레퍼런스, 케이스 스터디 거리 또는 심지어 몇몇 좋은 명성을 얻게될 수도 있습니다. 실제로 시장이 존재한다는 사실도 알아낼 수 있고요. 이미 판매 단계에서 잘하고 있다면, 더이상 뭔가 찾아나설 필요조차 없어질겁니다. 왜냐면 당신에게 적합한 파트너가 먼저 다가와줄 것이기 때문이죠 (처음엔 작은 규모의 파트너겠지만, 이를 통해 원동력을 얻게된다면 점점 더 큰 파트너가 당신의 미끼를 물게 될 것입니다). 만약 파트너가 다가오지 않는다면, 당신 제품이 미국시장에 필요하다는 증명과 함께 직접 파트너를 찾아나설 수도 있겠습니다. 이 때, 당신이 던지는 비즈니스 오퍼는 파트너로 하여금 위험 부담이 훨씬 적다고 판단될 수 있겠지요.

지금까지의 이야기는 파트너에게만 해당되는 것이 아닙니다. 제품을 판매함으로써, 당신 또한 최고의 제품 판매방법을 직접 배울 수 있게 되기 때문이죠. 다른 제품에 쉽게 복제하거나, 남에게 가르칠 수 있는 경험을 얻게되는 겁니다. 게다가 시장으로부터 직접 피드백도 얻고, 무엇보다도 돈을 벌 수 있게 되기도 합니다. 당신이 얻을 수 있는 가장 가치있는 돈이란 당신이 파는 제품을 구입한 고객에게서 나오는 돈이랍니다.
