How to use your time

It sometimes seems to me that Korean startup founders are always busy doing two things: raising money, and filling out applications. Whenever I see Korean startups they are on their way from an investor meeting or on their way to one; and when they are not available it’s because they are participating in some startup competition, a pitching contest or an exhibition abroad arranged by some government agency.

How much of your time is spent on these two activities? If the answer is more than 5% of your time per month, you need to change something. Getting an investment is not a goal, it’s a means to an end – a path to your goal. Also, getting an investment is a time-bound project, with a certain start and end dates. The problem arises when the investment process stretches into months and months and you end up spending your days trying to get investment, and when finally one comes in you already need to start working on the next investment.

Applying for programs is even less productive; not only is the application process long (you may get a government grant to cover 2-3 months of activity, but in return you will find you spent 2-3 months on getting this same grant), it is also unpredictable: most programs are competitive which means you will spend the time with no guaranteed return. To make matters worse the program itself is sometimes undefined; you may find yourself flying to Europe when your main market is North America.

Startups and especially startup founders need to focus on the Product and the customers. Absolutely nothing is more important than these two, and everything else the founder is doing needs to serve either the product needs or the customer needs. You should be incredibly focused - “laser focused” on these two tasks.

Hopefully by now you are already metric driven and make it a point to measure your activities; ask yourself: what is the ROI of applying to a certain program, in relation to your Product? What is the ROI in relation to your customers? There’s no point in flying to a certain country for 3-4 days if the result is not a guaranteed improvement in the Product or a guaranteed increase in the number of customers.

I mention “guaranteed” since startup founders are experts in self-delusion. Every investor meeting is a potential Million dollar investment; every trip overseas can end in signing up the dream partner. You are right to have a positive attitude about prospective activities, but there’s a difference between hoping for something and expecting it to happen. Also, priority is important: the weak point of every single Korean startup that I have worked with have been the Product and the customer base. Is your Product in such an amazing state that you can afford to spend time flying overseas to an exhibition in the hope of meeting someone important? Are you growing your customer base so well that you should be talking to small investors?

There’s also cause and effect: meeting investors or participating in this or that program won’t help the Product or affect the customer base; but developing the product and customer base is guaranteed to both attract interesting investors and help you find future partners.

The fallacy of being ‘busy’ with fake tasks is as old as the Chaebol. However, large companies can afford to spend employees time on fake tasks just to keep them busy; startups can’t, and they therefore run after the next government program or chase the next investor just to stay alive, instead of finally finishing the product or getting more customers.

What are you going to spend your time on tomorrow? It’s really easy to decide; open your calendar and see what’s there. Any meeting that is not absolutely critical for the product delivery and every document you need to write that is not directly intended to bring you more customers should not be done right now. Product and customers first; everything else later.

시간을 쓰는 법


한국의 스타트업 창업자들을 보면, 늘 동시에 두 가지 일을 하느라 바빠보입니다. 돈을 버는 와중에 어떤 신청서를 작성하고 있죠. 만날 때마다 항상 투자자와의 미팅에서 돌아오거나 또는 가는 길에 있더군요. 그게 아니면 어떤 스타트업 경진대회나 피칭 컨테스트, 또는 정부 주최 아래 이뤄지는 해외전시회에 참여하는 식이었습니다.


당신은 위에서 말한 두 가지 일들에 얼마나 많은 시간을 투자하고 있나요? 만약 그 대답이 매달의 5%를 넘어가는 수준이라면 개선이 필요한겁니다. 왜냐면 투자를 받는다는 것 자체는 목표가 아닌, 목표로 가는 길 밖에 되지 않기 때문입니다. 투자유치는 확실히 시작과 끝이 있는, 시간이 필요한 프로젝트죠. 그런데 문제는, 바로 이 투자 절차가 늘어나게되면서 수개월의 시간을 써야하게 되고, 결국 한 번 투자를 받았더라도 당장 다음 번 투자를 위해 일을 시작해야한다는 점입니다.


어떤 프로그램에 지원하는 일 또한 별로 생산적이지는 못한데요, 왜냐면 그 자체로 소요되는 시간이 길 뿐더러 (정부로부터 2~3개월 어치의 일을 할 수 있는 금액을 받더라도, 이를 위해 쓴 시간이 2~3개월에 다다른다는 사실을 알게되는 식), 결과가 예측 불가능하기 때문입니다. 이런 프로그램들에는 대부분 경쟁률이 있어, 시간을 쓴다해도 결과가 보장되지 않습니다. 게다가 때때로 프로그램 자체가 제대로 정의되지 않은 형태일 때도 있죠. 주요 시장이 북미임에도 유럽으로 가는 자신을 발견하게 되는 식으로요.


스타트업 사람들, 특히 창업자들은 제품과 그 고객 자체에만 신경을 쏟아야합니다. 이 두 요소보다 중요한 것은 없으며, 그 외에 창업자가 하는 일들 또한 제품과 고객의 니즈를 충족시켜야 하죠. 여기에만 레이저빔 쏘듯 엄청난 집중을 쏟아야합니다.


다행히도 당신은 지금까지 수치(metric)를 중심으로 어떤 일들을 해야할지 결정해왔을겁니다. 그럼 한 번 스스로에게 물어보세요. 지금 만들고 계신 제품과 관련하여, 지원하려는 프로그램을 통해 얻을 수 있는 ROI는 무엇인가요? 제품 개선, 또는 고객 증대에 확실히 도움이 된다는 ‘보장된’ 결론이 없다면 굳이 3~4일 씩을 외국에 나가있는 것이 아무런 의미가 없다는 것입니다.


제가 여기서 ‘보장된’이라는 단어를 쓴 이유는, 많은 스타트업 창업자들이 스스로 망상을 잘하기 때문인데요, 여기서 망상이란 투자자와의 미팅이라 하면 보통 그 액수가 수백만 달러가 될 수도 있고, 매 해외출장마다 꿈에 그리던 파트너를 만날 가능성이 있다는 그런 믿음을 말하는 겁니다. 물론 앞으로의 일에 대해 긍정적인 시각을 갖는 것 자체는 좋지만, 결과를 단순히 바라기만 하는 것과 실제로 일어나길 예상하는 것에는 차이가 있다는 말이죠. ‘우선순위’라는 개념 또한 중요합니다. 제가 여태껏 함께 일해왔던 모든 한국 스타트업들의 약점이 제품과 그것의 고객 기반이었는데요, 지금 당신의 제품이 정말 너무나도 뛰어나서 당장 해외의 어느 전시장으로 날아가 누군가와의 중요한 미팅을 잡을만큼의 수준이 되는지, 또 고객기반을 너무 잘 마련해두어 소수의 투자자만 만나도 되는 정도의 상태인지 살펴봐야한다는 것입니다.


이렇게 하셔야하는 이유와 결론도 존재합니다. 투자자와 만남을 갖는다거나 프로그램에 참여하는 것은 지금 만드시는 제품이라던가 고객 기반, 그 무엇에도 영향도 끼치지 못합니다. 허나 제품을 개발하고 고객기반을 마련하는 일은 실제로 투자자들의 관심을 끌어모으며, 이들로 하여금 당신이 사업 파트너를 만날 수 있게 도와줄 수 있지요.


가짜 업무로 인한 ‘바쁜’ 상태란, 마치 재벌처럼 생겨난지 오래된 개념입니다. 허나 대기업들은 단지 직원들을 바쁘게 움직이게하기 위해 이런 가짜 업무를 할당할만큼의 형편이 됩니다. 허나 스타트업은 그럴 형편이 되지 않아 정부사업이나 투자자로부터 단지 살아남기 위한 자금을 받기 위해 동분서주하게 되며, 결국 그러면서 더 많은 고객을 모은다거나 개발 중인 제품을 완성하지 못하게 되죠.


내일은 어떤 일들을 하실 예정인가요? 결정은 어렵지 않죠. 캘린더를 열고 살펴보세요. 제품 개발에 필요하지 않은 일들이나, 고객과 직접적으로 연결되지 않은 서류 작성 일은 지금 당장의 할 일이 아닙니다. 제품과 고객이 우선입니다. 그 외 나머지 것들은 뒤로 미루세요.
