Your first version

person-smartphone-office-tableSeeing your first product launch is in many ways like the experience of your first baby being born. It’s an amazing feeling. After such a long time, so many difficulties and heartaches, hopes and dreams – it is finally out. Exciting, isn’t it?

However, I have something to tell you, and I’m sorry that I don’t have a nice way of saying it: your baby is quite ugly. That is to say – your first version sucks.

Have you seen real newborn baby pictures? Not after a few months, when they have cute faces and nice hair or after a bath and in nice warm clothes – but when they first come out. If you ask anyone who is not their parents, they will tell you: newborns are ugly. First product versions are the same.

No matter how much you worked on the design, how much debugging you did, what kind of feedback you got from the private beta (friends who mainly wanted to tell you how awesome you are): when your product meets real users in the real world, everyone (maybe, except for you – his parent) sees it for what it really is: ugly.

If you don’t believe me, Google the following phrases: first version of windows, first version of iphone, first version of facebook, and so on. Ugly. It’s like they were designed by people who didn’t care about appearances whatsoever – but we know that isn’t the case with Bill Gates, Steve Jobs and Mark Zuckerberg. So what happened to these slick marketers? How could they have released something that looks so bad in retrospect?

It’s because unless you’re really really lucky, the first version always sucks. Some babies come out looking cute right from the minute they are born; but it’s rare, and definitely can’t be planned. Product versions are the same – you have to be extremely lucky for it to be perfect, and you certainly can’t plan it. The best case scenario for you is for it to be so functional that users will like it despite the fact it sucks. The iphone, Windows and Facebook were so useful that the users didn’t care too much about how they look overall. They were ok enough to start using – that’s about the best you can hope for.

Also, now that you know your first version will probably suck, you can reduce your expectations. Your first version will suck, but the second version will be better. Also, realize there’s very little you can do to make the first version not suck, so stop working so hard on making it perfect; what looks great in the lab, in a closed environment or with friendly users looks a lot different when other people use it. Realize and accept it – the energy you put into making the first version “perfect” could have gone into making the first version into a much better second version.

Are you worried about your first launch, or working nonstop to make it perfect? Stop worrying – it won’t be perfect. Not a chance. Here’s what has a better chance to be perfect: a later version, after getting user feedback. If perfect is your goal, the shortest and most proven way to make it there is to release an initial version and get market feedback. If you’re terrified by the idea of releasing an initial version that is not perfect – giving birth to an ugly baby – look again at the picture of the first iPhone. Now look at the current version of the iPhone. Got the point?

There’s no way around releasing a non-perfect first version, perhaps even a really bad one. The only thing to do is go through it – release your first version, make the next version better, and continue in pursuit of perfection. The sooner you start the better.

nd there lies the problem: we often try to distill “startup secrets” into sentences and words and it’s easy to lose the meaning. You hear that startups need to “grow” and you may think it means hiring employees, when the reverse is true: it is very impressive (and healthy) to have a small startup with lots of users. It’s generally not a good idea to have lots of employees with no revenues or users. Hiring more people is not “growth”.

제품의 첫 버전


첫 제품을 출시하는 일은 많은 부분에서 마치 첫 아이가 태어나는 것과 비슷한 경험을 줍니다. 정말 놀라운 기분이지요. 그 길고 긴 시간동안 수많은 어려움과 고통, 그리고 꿈과 희망을 통해 마침내 세상에 나온 거니까요. 정말 신나는 일 아닌가요?


허나 여기서 잠깐 드릴 말씀이 있는데요, 좋게 설명하기 어려우므로 미리 양해의 말을 구해봅니다. 당신이 낳은 그 아이(첫 번째 제품)는 사실 못난 편에 속하거든요. 매우 구리다는 말입니다.


실제로 갓 태어난 아기의 사진을 본 적이 있나요? 태어난 지 몇 달이 지나 귀여워진 얼굴과 적당히 자란 머리카락, 목욕을 방금 끝마쳤다거나 귀엽고 따뜻한 옷을 입고있는 그런 사진들 말고, 정말 태어나자마자의 모습 말이죠. 그 아기의 부모님이 아니라면, 누구에게 물어봐도 같은 대답을 들을 수 있을 겁니다. 갓 태어난 아기는 못생겼다는 말 말이죠. 당신이 첫 번째로 출시한 제품도 다를 바 없습니다.


디자인에 얼마나 공을 들였건, 디버깅을 얼마나 수없이 했건, 그리고 (좋은 소릴 듣기 위해 친구를 테스터로 부르는) 프라이빗 베타에서 그 어떤 피드백을 받았건, 당신의 제품이 실제 유저와 조우하는 순간, 그 제품의 부모 격인 당신을 제외한 모두가 제품에 대해 구리다고 생각할 것입니다.


만약 이 말을 믿기 힘드시다면, 다음 문장을 구글에 검색해보세요. 윈도우 첫 버전, 아이폰 첫 버전, 페이스북 첫 버전.. 찾아보면 모두 하나 같이 구린 모습입니다. 외형 따위는 전혀 신경쓸 것 같지 않은 사람들이 디자인한 것처럼요. 그런데 우리 모두 빌 게이츠나 스티브 잡스, 그리고 마크 주커버그가 실제론 그런 타입의 사람이 아니라는 사실을 잘 알고 있지요. 그럼 대체 어떻게 된 일일까요? 어떻게 저리 구려보이는 제품을 세상에 내놓을 수 있었던 것이죠?


이에 대한 답은, 당신이 정말 정말 운이 좋지 않은 한, 첫 버전의 제품은 늘 구리다는 사실입니다. 어떤 아기들은 태어난지 몇 분도 되지 않았음에도 정말 귀여운 경우가 있지만, 그 확률은 매우 낮은 편이고 결코 계획되어 일어날 수 있는 형태의 일도 아니죠. 제품 또한 마찬가지입니다. 첫 버전이 완벽하게 나오는 일은 정말 엄청나게 운이 좋아야 가능한 일일 뿐더러, 계획 또한 불가능한 일입니다. 따라서 당신이 볼 수 있는 최상의 시나리오란 제품의 기능이 너무나도 훌륭하여 외형적인 부분이 아무리 구리더라도 유저들이 개의치않고 당신의 제품을 계속해서 사용하는 것이죠. 아이폰이나 윈도우, 페이스북의 경우를 보면 그 외형이 썩 훌륭하지 않았음에도 유저들은 그에 대해 별로 신경 쓰지 않아했었거든요. 단지 사용하기에 나쁘지 않은 수준의 디자인이었던 겁니다. 딱 이정도의 형태가 당신이 바랄 수 있는 최상의 모습일 겁니다.


자, 이제 당신의 첫 제품이 구릴 것이라는 걸 인지하셨다면, 지금부터는 기대 자체를 낮춰볼 수 있겠습니다. 첫 버전은 구리더라도 그 이후 버전은 좀 더 나아질 거란 기대와 함께 말이죠. 또한 첫 버전이 구리지 않게 만드는 데에 당신이 할 수 있는 일은 아주 적다는 사실을 받아들이고, 처음부터 너무 완벽하게 만들려고 하지 마시기 바랍니다. 회사 안에선 완벽해보였던 제품이, 밖에 나가면 다르게 보일 테니까요. 그냥 그 사실 자체를 인지하고 받아들이셔야 합니다. 여기에 쏟을 에너지를 두 번째 버전 개선에 사용하실 수 있을테니까요.


현재 제품의 첫 버전 런칭에 대해 걱정하신다거나, 또는 이를 완벽히 세상에 내보내기 위해 끊임없이 담금질 중이신가요? 걱정마세요. 결코 완벽하게 나올 리가 없습니다. 그보다 제품을 완벽히 만들기 위한 더 나은 방법이 있지요. 일단은 시장에 내놓은 뒤 피드백을 받는 겁니다. 만약 이 방법에 두려움이 있으시다면 다시 한 번 아이폰의 첫 버전을 검색해 보시기 바랍니다. 그리고 지금 시중에 나온 아이폰과 비교해보시는거죠. 자,  무슨 말인지 아시겠나요?


완벽한 첫 버전 제품을 낼 수 있는 방법은 존재하지 않습니다. 지금 당신이 해야할 일은 우선 첫 버전을 내놓은 뒤, 다음 버전을 더 좋게 만들어 완벽에 가깝게 만들어가는 것이죠. 더 빠르게 실행할수록 좋을 것입니다.
