Startup founders have one chance to make their startups work; while the entire startup concept is statistical (more than 90% of startups fail, etc) for the startup founder there is success or failure, zero or one.

Also, for the startup founder being a huge success is just slightly better than being a moderate success. Failing is bad, and every form of success is much better than failure. The difference between forms of success is much less important than not failing.

If you’re a startup founder, you already know all that.

This naturally leads you to try and minimize your risk. You want to ensure your startup’s success, even if that success is not as big as it could be. This makes rational sense: to a human being who has one attempt, a 90% chance to win one Million dollars is a lot better than 1% to win one Billion dollars, even if the statisticians won’t agree.

But what if when trying to minimize the risk, you actually hurt your chances of succeeding? One frequent example for this is having more than one product in your offerings.

Here’s how it usually starts: you develop a product which you believe is going to make your company very successful. You finish developing and find that the market is too competitive, or maybe you’re too early for the market and there aren’t enough customers; or maybe you start contacting customers and they ask about a different product. You feel that you can easily develop that second product and continue to do it – you now have two products to offer which makes your sales people more confident, but neither one is a huge success. You start thinking about a third product to complement the offering. Stop.

What is your purpose for running the startup? If your goal is to manage projects – in other words, build solutions per customer requests in order to make a decent living – you can continue in this direction and stop reading this column. You won’t be a “startup” in the real sense of the word because what you are doing isn’t very scalable. But you may have very enjoyable living, which we can all agree is important. If you decided this your path, open your eyes and face the truth: you are not a startup, but rather a company that does projects for other companies.

If your purpose is to be a scalable startup, one that makes a product that can discrupt an industry, you have to ask yourself: which of my products is that industry-changing, amazing product that can make my startup a huge global success? If you are not sure, you don’t have a good answer. If you think the answer is “both”, that’s not a good answer either. If you really had two amazing products, we could have agreed to flip a coin and choose one at random, and make you a Billionaire, right? So choose one, or decide the answer is “none” and kill both. Those are the only two good answers.

You’re not the first to ask: “can’t I juggle just two products?”. But the answer is: not unless you are already making substantial revenues. If you think have a real good reason for keeping both, you are most likely fooling yourself. Try to step out of the emotions and rationally decide on which product is going to be your money maker and kill the other one. And stop doing too much.

너무 많은 일을 하는 것



창업자들에겐 스타트업을 일으켜세울 단 한 번의 기회가 있습니다. 비록 스타트업과 관련한 개념들 대부분이 수치적인 것이지만(가령 이들 중 90%는 망한다던가 등), 창업자 본인에게는 마치 0과 1의 개념처럼 회사를 성공시킬 것인지, 문 닫게 할 것인지 두 개의 사실만이 존재하지요. 또한 이들에겐 큰 성공이 적당한 성공보다 조금 더 나은 정도일 뿐입니다. 물론 실패는 안 좋은 일이고, 어떤 형태의 성공이라도 실패보다야 낫겠지만 말입니다. 성공이 어떤 형태로 다가왔느냐는, 실패하지 않아야한다는 사실보다 덜 중요합니다. 글을 읽고계신 당신이 창업자라면 잘 알고 계실테죠.

이런 사실들로 하여금 당신은 리스크를 최소화하려 노력하고 있을 것입니다. 크지 않더라도 좋으니 성공을 위해서 말이죠. 충분히 합리적인 생각입니다. 인간이라면 으레 10억 달러를 얻을 1%의 확률보다 1백만 달러를 얻을 수 있는 90%의 확률을 선택하기 마련이거든요, 통계학자들이 이를 반박하더라도 말입니다.

허나 이런 식으로 리스크를 최소화 하려는 행동이 결국 성공의 확률을 줄여준다면 어떻게 하시겠습니까? 예를 들어 하나 이상의 제품군을 보유하고 있는 경우가 있겠네요.

보통 이런 식으로 이야기가 시작되죠. 회사를 아주 크게 키워줄 것으로 기대되는 상품 하나를 만들어냅니다. 허나 완성 단계를 넘어서자 이미 시장이 포화 상태이거나, 너무 빨리 시장에 진입했다는 사실을 알아채게 되죠. 또는 판매를 위해 고객에게 다가가자 이들이 다른 제품을 원해올 때도 있고요. 이에 당신은 두번째 제품은 쉽게 만들어낼 수 있을거라 생각하며 일을 진행합니다. 그렇게 두번째 제품까지 세상에 나오게 되지만, 그 중 어느 것도 큰 성공을 이뤄내지 못하는 거죠. 그제서야 당신은 세번째 제품을 생각하기 시작합니다. 자, 그만하세요.

스타트업의 목적이 무엇입니까? 어떤 제품을 만듬으로써 고객이 요구하는 솔루션을 제공해주고 이를 댓가로 풍요로운 삶을 살고자하는 것이라면 이 칼럼은 여기서 그만 읽으시고 그냥 생각하신대로 계획을 이어나가면 되겠습니다. 당신이 하는 그 일이란 확장성이 좋지 않기에 참된 의미로서 ‘스타트업’이라 부를 수 없을 것입니다. 허나 이로 인해 당신은 매우 즐거운 삶을 살고 있으며, 이는 우리 모두가 그렇다고 말할 수 있는 중요한 부분이지요. 이런 길이 당신이 걸어야할 길이라 생각하신다면, 눈을 크게 뜨시고 현실을 직시하십시오. 당신의 회사는 더이상 스타트업이 아닌, 다른 회사를 위해 프로젝트를 수행해주는 회사일 뿐입니다.

산업 전체를 무너뜨릴 수 있을 정도의 제품을 만드는 ‘확장성 있는’ 스타트업이 목적이었다면, 과연 본인 회사의 제품이 회사를 글로벌하게 성공시켜주면서 또한 산업 전체를 바꿀 수 있을만큼 엄청난 것인지 자문해보시기 바랍니다. 만약 여기서 대답이 ‘그렇지 않다’라면 그건 좋은 대답이 아닙니다. 만약 대답이 ‘둘다에 해당한다’라면 그 또한 옳은 답이 아니죠. 그정도로 대단한 제품이 두 개씩이나 있으시다면, 동전 뒤집기를 통해 이 중 하나만 택해 시장에 내놓아도 엄청난 성공을 거둘 수 있다는 말인가요? 만약 그렇다면 정말 하나를 선택해서 내보시고, 아니라면 그 제품 모두를 킬 하셔야합니다. 이 두 옵션만이 올바른 방법이죠.

“그냥 제품 둘 다를 운영하면 안되나요?” 이렇게 물어온 회사가 당신이 처음은 아닙니다. 허나 이에 대한 제 대답은, 이미 상당한 수익을 내고 있는 중이 아니라면 그렇게 하지 마시라는 거죠. 제품을 둘 다 유지해야할 졸은 이유를 가지고 있다 생각하신다면, 아마 대부분의 경우엔 스스로를 속이고 있을 가능성이 높습니다. 이런 감정은 배제하시고 어떤 제품만이 당신의 회사에 더 많은 돈을 가져다줄지, 어떤 제품을 킬해야할지 이성적으로 결정하시기 바랍니다. 너무 많은 일을 한 번에 하려하지 마십시오.
