A startup founder asked for my advise a few months ago. He had an idea for a venture but wasn’t sure if it was a good idea, so he was considering a second option. We had a quick discussion where he gave me the pros and cons of each of the options, and mentioned repeatedly that he thought the first option was the right one for him. I thought differently.

It seemed quite obvious to me, that he wouldn’t be able to do what he wanted. That it would not work out and he will not be able to finish a product any time soon. My very clear recommendation to him was to drop his main idea and switch over to the other one – not waste his time dreaming about some project that has a slim chance of success. He ignored my advice, and did it anyway. We are 6 months later and he is launching the product. He made it happen after all. He was right, I was wrong.

One of my mentors, many years ago, told me: “I don’t have a monopoly on IQ”. Mentors are sometimes wrong. I am wrong too. The case that I just described wasn’t the first time I’ve been wrong and won’t be the last, but despite this I will continue to give advice. Knowing that I may be wrong, gives you the permission to ignore my advice or do the exact opposite; there is no shame in it. But if you decide to go against the mentor’s advice, you may want to consider a few guidelines. These following points may be true for other mentors as well.

The first, and most important, is to explain why you are deciding to go against the mentor’s advice: both to the mentor and to yourself. This explanation has to be strong, and clear. A wild belief in miracles is not a good explanation. A solid understanding on how you will carry out the plan, is a good one. Also, you may spot a logic flaw or a mistake in the mentor’s point of view: keep in mind mentors quite often do not have a monopoly on IQ. Maybe you know something they don’t, or have more experience in that field. But use this conflict between your own direction and the one advised to you as a way to double-check your course. Are you ignoring the advice just because you just don’t like it? Or do you really think you are correct?

The point of the explanation isn’t to convince your mentor. It’s to make sure you are doing the right thing, and also to show the mentor that you have thought about what they said and considered all the angles rather than just quickly rejected what they said. It will come handy in the future: the idea is to reject the advice but keep the mentor.

The second point to keep in mind is that you shouldn’t expect me to be happy that you went a different way. Like most humans, I, too, don’t like it when people disagree with me. But your job is not to agree with me, and it’s not to make me happy. Your job is to build a successful startup. So accept it with a smile, and move on. Hopefully, you gave me a good enough explanation so that I will see the merit in your new direction. Even if not, your first priority is to the startup, and that means accepting the consequences.

Finally, whether or not things work out the way you planned, come and ask for my advice again later in the future. If you ignore my advice but succeed, the best compliment you can give your mentor is to come back and ask them, despite the fact you both know the previous advice was not so good. It’s your way of saying “everyone makes mistakes, but I still value your assistance”.

Even if you tried your own way and failed, you can still come back and ask for help. It’s your way of saying “I should have listened to your advice”. In both cases, one side is giving the other side a second chance, and that’s a great thing.

As much as it pains me to be wrong, I love it when a startup goes against my own opinion but proves me wrong and becomes successful anyway.

So ask me for advice, and I hope you follow it. But if you don’t, do everything in your power to prove me wrong. I will love you for it.

멘토의 조언이 틀렸음을 증명해보세요

몇 달 전, 한 창업자가 제게 조언을 요청했습니다. 회사를 위한 아이디어가 하나가 있는데 이에 대해 확신이 없는 상태여서 두번째 옵션을 고려 중인 상태였죠. 우리는 이 옵션들에 대해 하나씩 장단점을 이야기 해보았고, 그는 그 와중에도 몇 번이고 제게 첫번째 옵션이 더 잘 맞는 것 같다 말했습니다. 허나 제 생각은 달랐죠.

왜냐면 전 그가 그 일을 해낼 수 있을 것이라 생각지 않았기 때문인데요, 결국 원하는 제품을 완성 단계까지 가져갈 수 없다 생각했기 때문이었습니다. 따라서 제가 추천한 방법은 그 메인 아이디어를 버리고 다른 아이디어로 갈아 타보라는 것이었죠. 아주 조금의 성공 확률도 보이지 않는 그 프로젝트를 꿈꾸느냐 시간낭비를 하지 말라는 의미에서 말입니다. 허나 그는 제 조언을 무시하고 넘어갔고, 그냥 그렇게 하고 싶은대로 일을 진행했답니다. 그리고 그렇게 6개월이 지나 그는 결국 제품을 출시해내고야 말았죠. 제가 틀린 셈이었습니다.

수 년전, 제 멘토 중 한 명이었던 자가 이렇게 말한 적이 있습니다. “내가 말한다 해서 모든게 옳은 것은 아니다
“. 멘토 역시 틀릴 때가 있습니다. 저 또한 그렇죠. 앞서 말한 사례가 저의 처음이자 마지막 실수도 아니겠지만, 그럼에도 전 앞으로도 계속 조언을 이어갈 생각입니다. 그리고 제가 틀릴 수도 있다는 사실을 인지했다는 점에서, 당신은 제 조언을 무시하거나 또는 아예 반대 방향으로 나아가볼 수도 있는 것이죠. 그렇게 한다해서 잘못된 것은 아닙니다. 다만 멘토의 조언과 반대로 나아가고자 결심했다면, 몇몇 사항을 함께 고려하셔야할 겁니다. 이는 모든 멘토들에게 공통적으로 해당될 수 있는 부분이기도 하죠.

우선 가장 중요한 부분은, 어째서 멘토의 조언과 정 반대로 가기로 결심했는지 그 이유를 설명할 수 있어야한다는 것입니다. 멘토와 자신 모두에게 말이죠. 이 설명은 반드시 설득력있고 명확해야합니다. 단지 기적을 바란다는 믿음 자체는 좋은 설명이 되어줄 수 없습니다. 계획을 어떻게 실행해나갈 것인지, 그리고 그 계획이 잘 설계된 것인지 잘 이해하고 있어야 하죠. 또한 멘토의 시점 자체에서 잘못된 부분을 짚어내실 수도 있습니다. 그들만이 늘 옳은 생각과 정답을 이야기하고 있다 믿지 마세요. 되려 그들이 모르는 부분에 대해 당신이 더 잘 알고 있을 수도 있기 때문입니다. 다만 나아가고자 하는 길과 멘토의 조언 모두를 그 길이 과연 옳은가 더블체크하는 용도로 활용해보시기 바랍니다. 과연 그 조언을 무시하고자 함이 단지 그 조언이 마음에 들지 않아서인지? 스스로 생각하는 길이 정말 맞다고 생각하는지? 이에 대한 설명은 멘토를 설득하기 위함이 아니라 스스로 제대로 나아가고 있음을 확인하는 용도가 되어줄 것입니다. 게다가 멘토에게도, 그냥 빠르게 결정을 내렸다기보다는 그들의 조언을 잘 이해한 뒤, 다각도에서 이를 살펴보고 결정을 내렸다는 인상을 줄 수도 있고요. 나중엔 이를 편리하게 잘 활용하실 수 있게 될 겁니다. 핵심은, 조언은 거절하되 그 조언을 해준 멘토와의 관계는 잘 유지하라는 것이죠.

두 번째 포인트는 바로 당신이 조언과 다른 방향으로 가고자할 때, 멘토로서 이를 만족스런 시각으로 바라보게끔 해야한다는 것입니다. 대부분의 인간이 그렇듯, 저 또한 누군가 제 의견에 반대를 표할 때 이를 기쁘게 받아들이기가 힘듭니다. 허나 그렇다고 당신이 꼭 제 말에 동의해야할 필요는 없는 것이며, 또한 단지 저를 기쁘게 하기 위해 동의를 하셔서도 안됩니다. 회사를 성공적으로 만드시는게 당신이 할 일이지요. 당신이 나아갈 새로운 방향에 대해 충분히 설명을 해주어 저로 하여금 그 길에 대한 장점을 찾을 수 있게만 해주시면 됩니다. 설사 그렇지 못하더라도, 여전히 당신에게 있어 중점은 스타트업이고, 이 말의 뜻은 스스로 만든 결과를 받아들일 수 있어야한다는 것이기도 합니다.

마지막으로, 스스로 결정한 길에 대해 결과가 좋던 그렇지 못하던, 제(멘토)게 다시 조언을 요청하러 오셔야합니다. 만약 제 조언을 무시했지만 결과가 성공적이었을 경우, 그 멘토에게 해줄 수 있는 최고의 칭찬은 바로 그에게 돌아가 추가 조언을 요청하는 것이기 때문이죠. “누구나 실수할 수 있다. 허나 여전히 난 당신이 도와준 부분에 대해 감사하게 생각한다”라는 말을, 당신 고유의 방식으로 전달 하라는 것이죠. 만약 실패한 경우라면, 여전히 그 경우에도 제게 도움을 요청하실 수 있습니다. “조언을 잘 들을 걸 그랬나봐요”라고 말하며 말이죠. 어찌됐든 두 경우 모두에서, 한 쪽이 다른 한 쪽에 기회를 주는 셈이니 좋은 것이죠. 제가 틀렸을 때 드는 상실감만큼이나, 저는 스타트업들이 제 의견에 반하여 행동을 하고, 또 이를 통해 제가 잘못되었음을 증명해주기를 바라고 있습니다.

따라서 제게 조언을 요청하실 때, 전 당신이 이를 따르길 바라겠지만, 한 편으론 제가 틀렸을 수도 있음을 온 힘을 다해 증명해주시기 바랍니다. 그럴 수만 있다면 정말 멋질 것 같네요.
