Is everything under control?

Advice to startups is usually about strategy: how to raise money, how to meet partners, how to choose a business model, how to expand overseas, etc. I’ve been investing and advising Korean startups for over 5 years now – I’ve seen plenty of strategic mistakes made by Korean startups. But those mistakes are almost never why they fail.

Startups in general, and Korean startups in particular, usually fail on execution and not on strategy. In fact, what is unique about Korean startups is that very often, in their attempt to make their strategy more “correct” they lose their focus on execution and fail altogether. The constant attempts to make corrections causes Korean startups to stop moving forward; it’s as if an Olympic runner stopped every few minutes to re-tie their shoe laces because they weren’t at even lengths. Running is the important part when you’re a runner; executing is the important part when you’re a startup.

Here’s a quick test you can do. Is everything in your startup under control? If the answer is yes, you should be very worried. If your answer is “no”, but you’ve been spending most of your time trying to get things under control, you should be worried too. There’s a famous saying in the startup world: “If everything seems under control, you're just not going fast enough”. This is very true: the point is not to have everything under control or even to try and achieve this goal. What you should be focused on is going faster: achieving your specific goal whether it’s revenue, getting users or product development. It does not have to be done “well” or “correctly” it just needs to be done. That’s the meaning of execution.

It’s amazing for me that I need to periodically remind Korean startups to execute. Israeli startups all know that what matters is the results and not how things look from the outside. Some of the best Israeli startups operate out of small and ugly offices in old buildings, sometimes with an entrance hidden behind garbage carts. Their employees may work in small cramped offices with a dirty kitchen area, and yet they generate hundreds of Millions in revenues worldwide. Results matter more than appearances.

American startups know this too: in that case, they often tailor the narrative accordingly once they are successful. The airbnb founders are proud of their humble beginnings. Companies like Automattic (the company behind wordpress) and Basecamp couldn’t initially afford an office and made “remote office work” into a company culture. Some San Francisco based startups had no money for a proper office and had to work out of old non-renovated buildings and so it became “cool” to work in an office that didn’t resemble an office. Other startups just re-wrote their history once they became big and successful: in many cases you don’t hear about the humble beginning of a Silicon Valley startup when it was operating out of the founders’ living room (or dorm room) but they make sure to bring the press agents once they become successful and move into huge offices with free snacks and play rooms. The unwritten rule of startup success is: you do what you need to do to succeed, and no one will judge you for it if you succeed.

Are you going fast enough? Probably not. What are your immediate goals, and how are you working to achieve them? That should be your main focus, most of the time. Losing control is not a goal by itself, of course, but it’s often a side-effect of reaching high velocity. Fix it later – you’ll have plenty of time to do it if you succeed, and it won’t matter to anyone whether or not you fix it, if it turns out you failed.

모든 일이 잘 관리되고 있나요?

 

스타트업들이 받는 조언의 대부분은 어떻게 투자를 받고, 파트너를 만나며, 비즈니스 모델은 어떻게 설정할 것인지, 또 해외는 어떻게 진출할 것인지 등 모두 전략에 관한 것입니다. 제 경우엔 벌써 5년도 넘게 한국 스타트업들을 대상으로 조언과 투자를 진행해오고 있는데요, 그 과정에서 정말 수없이도 많은 전략적 실수를 저지르는 모습을 보아왔습니다. 허나 그렇다해서 이 실수들이 곧 실패의 원인은 아니었죠.

 

 

스타트업들은, 특히나 한국의 스타트업들은 더더욱, 전략보다는 실행에 관해 실패하는 경우가 많습니다. 사실 한국 스타트업들의 특징 중 하나가 바로 전략을 ‘똑바로’ 세우려 노력한 나머지 실행 자체에 대한 집중을 잃게 되어 결국 실패로 끝내고 마는 점인데요, 전략을 개선만 하려는 행동이 결국 전진을 못하게 만드는 것이죠. 이는 마치 올림픽에서 달리기 시합주자가 신발끈 양쪽 매듭 길이가 다르다는 이유로 달리다 멈춰선 자꾸 신발끈을 고쳐매는 모습과 비슷합니다. 당신이 달리기 주자라면 중요한건 달리기 그 자체지요. 마찬가지로 스타트업에게 중요한 일은 바로 실행 그 자체입니다.

 

자, 여기 당신 스스로를 테스트해볼 수 있는 문항이 하나 있습니다. 지금 본인의 스타트업은 모든 일들이 잘 관리되고 있는 상태인가요? 만약 대답이 ‘네’라면, 매우 걱정하셔야 합니다. 그리고 만약 대답이 ‘아니오’이면서, 그럼에도 시간의 대부분을 관리에만 쓰고 계시다면 이 또한 걱정하실만한 상황이죠. 스타트업 세계에는 다음과 같은 유명한 문구가 있습니다. “모든 상황을 잘 관리하고 있는 상태라면, 그건 충분히 빠르게 못 나아가고 있다는 뜻이다”. 매우 맞는 말입니다. 핵심은, 모든 것이 잘 관리되도록 노력하는게 아니라, 심지어 그런 목표조차 가지지 않겠다 생각하는 겁니다. 더 빨리 앞으로 나아갈 생각을 해야하기 때문이죠. 스스로 세워둔 특정 목표, 가령 매출액이라던가 유저 수 확보, 또는 제품개발 자체를 달성하셔야만 하는 겁니다. 또한 그것이 ‘잘’ 또는 ‘올바르게’ 진행될 필요까지도 없습니다. 일단 완성만 하면 되는 것이죠. 그것이야말로 실행의 참된 의미이기 때문입니다.

 

 

제가 이 칼럼을 통해 주기적으로 ‘한국 스타트업들은 실행하는 능력이 필요하다’ 말하는 것도 실은 놀라운 일입니다. 이스라엘 스타트업의 경우, 결국 일의 결과만이 중요하고 그 외 외부에서 보여지는 것들은 하나도 중요하지 않다고 생각하지요. 실제로 이스라엘 스타트업 중 가장 성공한 몇몇 기업들을 보면 여전히 작고 구린 사무실에서 일하고 있는데, 이 중 몇몇 회사의 입구는 쓰레기 카트 뒤에 가려져있을 정도이기까지 하죠. 그러나 이들은 매해 수백만 달러의 매출을 전세계로부터 뽑아내고 있습니다. 결과물이 보여지는 모습보다 중요하다는 의미죠.

 

미국 스타트업들 또한 이를 잘 알고 있습니다. 그래서 이들의 경우엔 일단 성공을 이뤄낸 이후, 성공 신화 이야기를 만들어내는 쪽에 가깝지요. 가령 에어비앤비의 경우, 창업자들이 처음 일을 시작했을 때의 작고 겸손한 규모를 자랑스러워하는 식입니다. 워드프레스(Wordpress)라는 사이트를 만든 오토매틱(Automattic)이나 베이스캠프(Basecamp) 같은 회사들도 모두 처음에는 사무실을 빌릴 엄두도 내지 못해 ‘원격 업무’라는 사내 문화를 만들어내게 되었죠.  샌프란시스코에 기반을 둔 몇몇 스타트업들은 제대로 된 사무실을 임대할 돈이 부족해 재개발 되지 않은 건물 등에서 일을 하기도 했는데, 이 것이 후에 회사 같지도 않은 공간에서 일하는 것이 ‘쿨’한 것으로 받아들여지는데 일조했습니다. 몇몇 회사들은 크게 성공하고 난 뒤, 그들의 역사를 아예 새로 다시 쓰는 경우도 있었지요. 한 회사가 창업자의 집 마루나 기숙사에서 시작한 경우, 그 당시에는 이들의 겸손한 시작에 대해 우리가 들을 수있는 방법이 없지만, 이들이 후에 크게 되어 큰 회사 공간과 무료 간식, 그리고 놀이터까지 제공하는 정도까지 오면 언론을 동원해 이를 알리려고 합니다. 따라서 스타트업의 성공에 관한 쓰여지지 않은 규칙이 하나 있다면, 바로 성공을 위해 필요한 일을 하고, 이를 통해 성공을 이뤄낸다면 그 누구도 당신을 판단하지 못할 것이다라는 겁니다.

 

회사가 충분히 빠르게 나아가고 있습니까? 아마도 아닐 것입니다. 당신의 바로 눈 앞 목표는 무엇이고, 이를 위해 어떻게 일을 하고 계신가요? 이런 주제들이야말로 당신이 대부분의 시간을 쏟아야 할 주제입니다. 물론 그렇다고 목표 자체에 대한 컨트롤을 놓치는 것이 목표는 아니겠지만, 이는 회사가 빠른 속도로 전진할 때의 부작용에 가깝다 말할 수 있지요. 그런 문제는 나중에 고치도록 하세요. 성공한 후엔, 그런 문제들을 개선할 충분히 많은 시간들이 주어집니다. 허나 그 전에 먼저 실패를 했다면, 그 문제를 고치던 못고치던, 그 누구도 상관하지 않게 될 것이고요.
